Ex PlayStation Boss Shawn Layden Says Xbox Needs a Clear Direction
Former PlayStation boss Shawn Layden says Xbox needs to “pick a lane” and decide whether it wants to prioritize its hardware platform or operate primarily as a multiplatform publisher.
Layden argues that a strong console platform needs meaningful exclusives that give players a reason to buy into its ecosystem. At the same time, Microsoft now owns major publishers including Activision, Blizzard, and Bethesda, which could generate more revenue by releasing games across multiple platforms.
He compared the publisher-focused option to Sega’s transition after the Dreamcast, when the company left the console hardware business and shifted its focus to software.
Xbox needs a more consistent strategy
Layden believes Microsoft has changed its Xbox strategy too often and now needs to commit more clearly to one direction.
He also questioned how Xbox can balance Game Pass subscriptions with traditional game sales. The two models can create different incentives, especially when Microsoft also wants to grow revenue from full-price releases.
His comments come as Xbox places renewed focus on hardware and console exclusives, including Gears of War: E-Day and Clockwork Revolution.
Layden is not alone in questioning Xbox’s current business model. Microsoft CEO Satya Nadella has also said XBOX must become sustainable and that its business model must change.
Xbox is still balancing hardware and multiplatform releases
Under Asha Sharma, Xbox appears to be putting more emphasis on its platform and console business. The company has also recently announced fresh Xbox layoffs as part of a broader restructuring.
Microsoft can still release selected Activision, Bethesda, Blizzard, and other games on competing platforms while keeping some titles exclusive to strengthen the Xbox ecosystem.
That approach also matches Sharma’s position that “competition and collaboration can coexist” between Xbox and Sony.
Layden’s argument is that Microsoft now needs to make the balance clearer. Xbox can continue investing in hardware and exclusives, or lean further into its role as one of the industry’s largest publishers, but shifting between both strategies risks weakening its position.
